The Freelance-to-Agency Playbook cover

Busy isn't the same as profitable.

Work is coming in and the calendar is full, yet the bank balance doesn't match how tired you feel. Some clients pay far less per hour than you think, scope keeps growing, invoices arrive short, and everyone says to hire someone. This playbook takes the steps in order: know your floor, fix the leaks, then decide on growth with real numbers.

What you'll be able to do

  • Find your floor price from target income, costs, GST and real billable hours
  • Choose a niche from evidence, and write a position people can repeat
  • Turn your services into three packages with clear limits
  • Run a calm sales call, and send a one-page proposal
  • Understand why your bank credit is short after TDS, and what to ask your CA
  • Hold scope with one simple change-request process
  • Chase late payments in writing, without burning the relationship
  • See when a contractor or a first hire makes sense, and when it doesn't

Who it's for

  • Marketing freelancers. You have clients, and want better ones at better prices, without working every evening.
  • Booked-out solo consultants. You've run out of hours, and want to know whether the answer is a price rise, a contractor or a hire.
  • Small agency owners. You want cleaner pricing, onboarding, reporting and client retention, plus a way to judge the next hire.

Who it's not for

  • Anyone hoping to build an agency in 30 days.
  • Anyone who wants tax or legal advice. The GST, TDS and contract notes are pointers to take to a CA or lawyer.
  • Complete beginners with no marketing skill to sell yet.

Why it's worth paying for

A floor price, worked out from your own numbers

The Pricing Calculator turns target income, costs, GST, billable hours and utilisation into a floor. It also tests quotes and discounts, and shows what one invoice leaves in your bank.

A clear test for hiring

The Capacity and Profit Calculator compares fixing leaks, a contractor and a first hire, then runs five tests. A sample client gets told to wait, which is the point.

Questions

Will this help me earn a specific amount?

That depends on your clients, prices and hours, so the tools work on your own figures. You find your floor price, what each client really pays per hour, and where scope and short invoices cost you. The sample freelancer's numbers are illustrative, and aren't typical of anyone.

Is this tax or legal advice?

No. Chapter 5 and parts of chapter 8 are general pointers from official sources, checked on 1 November 2026. Take them to your CA or lawyer. They have not been reviewed by one.

Does it include a contract I can use?

No. It includes a checklist of topics to discuss with a lawyer, plus a scope sheet and a change log. Contract wording should come from your lawyer.

Can I use the 50% presumptive scheme as a digital marketer?

Don't assume so. The Income-tax Act, 2025 doesn't list marketing among the specified professions, and we found no notification adding it. Ask your CA.

Do I need to want an agency to buy this?

No. Most of the guide helps you run a better solo practice. Chapter 8 may well tell you not to hire yet, and a well-paid solo business is a fine place to stop.

Do the spreadsheets work in Google Sheets?

Yes, they work in Excel and Google Sheets. Their formulas were independently recalculated before release, and they come with illustrative sample data that you replace.

Are the examples realistic?

Yes. They follow one freelancer through what Indian freelancers run into: clients who pay less per hour than they seem to, scope that keeps growing, and invoices that arrive short after TDS. Rujuta Ghaisas, Tisri Ghanti Media and the clients are illustrative, and so are their numbers, which aren't typical of anyone. Photos are AI-generated illustrations.
